Mars Petcare just cornered the AI recommendation surface for US veterinary care—independent practices have about 18 months

There is a number every U.S. veterinarian should know.

27 to 30 percent.

That is the share of all veterinary AI citations now captured by Mars Petcare’s three brands — Banfield, VCA, and BluePearl — across ChatGPT, Claude, Perplexity, and Google AI Overviews.

There is another number.

80 percent.

That is the share of independent U.S. veterinary practices with effectively zero AI citation share in their own metro and category. Four out of five.

5W‘s research team ran 65+ consumer-intent prompts across the four major AI platforms in Q1 2026. We did it because we wanted to know whether the consolidation pattern reshaping U.S. veterinary medicine was being mirrored — or accelerated — inside the channel where new pet owners now begin their search.

The answer was the second one. It is being accelerated.

Forty-plus corporate veterinary practice groups now operate in the United States, backed by Mars Petcare and private equity. The deal flow is the fastest in any healthcare-adjacent category in America. The thesis driving the capital is straightforward: pet care spending is recession-resilient, the unit economics are favorable, ownership is fragmented, and technology can be layered onto the chassis to compound margins.

What the AI Visibility Index reveals is that the consolidation is not just happening on the cap table. It is happening inside the recommendation surface that determines which practice a new pet owner walks into.

Banfield captures 11.5 percent of veterinary AI citations — the single most-cited brand on every platform tested. VCA captures 10 percent. BluePearl captures 6 percent, leading in emergency and specialty.

These three brands share a digital infrastructure that produces what AI engines weight: schema markup, verified review density, authoritative editorial citations, and a national-brand halo for “near me” queries. The independent practice down the street, with thirty years of community trust, generates none of those signals.

The independent practice is being filtered out of the channel before the new pet owner ever calls.

This is the part that should worry every independent veterinarian and every state veterinary association: the AI consolidation is faster than the M&A consolidation. The recommendation surface tips before the ownership surface does. Which means independent practices that delay their AI visibility work past 2026 will be facing a market in which the corporate brands have already locked in another 5 to 10 percentage points of citation share.

The good news is that the playbook is not complicated. It is also not free.

5W’s index documents a regional corporate group that increased its AI citation share by 340 percent in six months by implementing schema markup, generating verified reviews, and creating authoritative service-specific content across its practice network. Days 1-30: AI Visibility Audit. Run 20-30 consumer queries across ChatGPT, Claude, Perplexity, and Google AI Overviews. Document baseline citation share. Identify which competitors are being recommended in your metro.

Days 31-60: Digital Infrastructure Optimization. Schema markup. Google Business Profile optimization. Systematic review generation. Authoritative service pages.

Days 61-90: Content Authority Building. Eight to twelve articles addressing common pet health questions in your specialty areas. Three to five backlinks from local news, pet organizations, or veterinary associations. Re-test citation rates.

The independent practices that run this playbook will recover citation share. The ones that don’t will continue to lose it. The corporate brands that built the infrastructure are not slowing down. They are accelerating it. The infrastructure has to be built deliberately. The window is narrow. It is also still open.

I have watched a lot of category consolidations in 25 years of communications work. I have never seen one where the AI surface tipped this far ahead of the M&A surface. Independent veterinary medicine is a structural pillar of American animal care. Its survival in the AI era is going to depend on the next eighteen months.
